I suffered from phimosis and stretching was too painful.

I used to have phimosis. spent like 4 weeks just pulling the foreskin as far back as possible while semi-erect and keeping it there for about 20mins each day. it's quite painful - only pull as far back as you can tolerate, and use lube to help.

eventually the glans will pop out all the way, it will hurt a lot and feel like your foreskin is strangling your glans. at this point I would pull it back while soft, and then get hard to help stretch it, after a couple of weeks of this it was all normal.

it much depends on how you masturbate. those with phimosis tend to rub their dicks instead of jerking, this makes it so the foreskin doesn't come down so it doesn't get stretched to come over the glans of the penis.

My phimosis was very weird. There was white a ring surrounding the skin that would would cut off circulation entirely if i pulled it back (which was an effort on its own). Just got the circumcision and everything's fine now though.

OP surgery is not needed! I had the same thing (virgin at 18) so at the age of 18/19 I just kept stretching it in the bath. DON'T overdo it, stretch only until uncomfortable. I fixed mine this way in a couple months, doing it every day.

This user is right. I used to have sex with my foreskin not retracted, and had to completely stop if it did, because of the pain.
But one day I decided to fix it and asked my doctor. The best and safest way is to reteact under hot water (shower or bath). Don't go all the way, just far enough so it's uncomfortable but not painful. Then the next day, pull it back a little bit further. It's like a workout, you want to feel it but not tear it, progressive overload and regularity are the key!
