Easy drop in replacement is www.matrix.org network and the riot.im client ( among other clients). There are also other floss tech depending on exactly what you want in terms of features but Riot is an easy drop in for Discord and Slack
There isn't really anything that replaces discord. The reason to use discord is all the people that use discord. Use IRC or something if you just want an application

slack is the best alternative but only the paid plan competes and it's not worth it at all unless your work gives it to you free

What? There are hotkeys available for Matrix clients like Riot, Wire and Signal. I don't know what kind of hotkeys you really need but between built in keybinds (ie for PTT ) and things from your OS you should be good.
If all you care about is VOIP, Mumble is fantastic gaming VOIP. If you want something easier for illterate zoomers to use though, Signal, Wire, and Riot all can work just fine with VOIP individually or group, plus do other things. There are also apps like Jami which is great for distributed calling/VOIP, Linphone, and Jitsi.
Because they're proprietary and making money, sucking up to the Russians.

Global hotkeys so I don't have to alt-tab into the client to mute my mic.
Ive been using Riot for encrypted messaging for more than a year now. It works very well but the "official" server hosted by the matrix foundation is very slow, gets hacked and has lots of downtime.
Other than that both the desktop and the Android clients work very well

it never went anywhere. I'm in channels with thousands of people. i run one private channel that has around 100 users.
Does Riot have Discord style drop in VOIP? Last I checked messaging was almost perfect, but drop in was missing.
VoIP is still per-room but this is looking to be replaced with an implementation similar to how Discord voice channels work.
