Barbecue sauce doesn't usually go on brisket, Brisket is typically a dry rub.
And there is more than one "BBQ" sauce. The one that gets served in McDonalds and places is the Kansas City type. But there is also a Mustard based (South Carolina) and Vineagar based (North Carolina). Those get served on "Carolina Barbecue", which is smoked pulled pork

Personally, I love sweet baby ray’s Barbecue Sauce, I used to buy it all the time at Trader Joe’s when I lived in the US.

Texas unless you prefer vinegar based sauce. I only say this because the sweet tea in texas is a little less sweet than in NC... fucking syrup slurpers. I actually like vinegar and tomato paste based sauces equally in their own way

That crusty outside layer is called "bark" and is considered an important part of the meat by anyone who knows anything about barbecue, BUT, even though it looks like that outside, it should always be tender and juicy inside. I feel like maybe you think the whole cut is dried out or something?

What about all the countries where everyone barbecues or roasts whole hogs all the time? The skin gets charred and becomes chicharrón (I'm not Hispanic but I don't think English has a word for this....it should) and it's delicious. Sometimes you want to burn things a bit.

I can't say between those two because I've never gotten them straight from the source, only imitations. But I'm from Alabama so I know good 'cue when I encounter it, and the best I ever had, hands down, was in Kansas City. Only visited once but I need to go back.
