OP, you really have to focus on your upper back and brachioradialis. Focus on endurance as opposed to power. Try to 50% of your maximum reps, 60s rest, 10 sets. You can try and alternate between grips - overhand, underhand, parallel, "commando", wide, narrow, so on and so forth.

Then one thing to consider - just as with bench press you really want to arch your back, actively engage your core, depress your shoulders and contract the scapula. Pretty much all that fuckery for a shortened ROM so you'll be able to get your repssssss.

I could do 12 chins with no training at age 12.
I probably could do at least 20 now at age 41.
About 5 years ago at work there was an informal pullup challenge and I got at least 20 or something.
Back then I trained chins with weight added and never maxed out unweighted chins because they were too easy..
Right now I work out at home and do chins off a sturdy door, and can do 14, but my body is dragging against the door which adds resistance.

Reminder that upper back is predominately slow twitch muscles and thus requires more volume than high twitch push muscles.
You should be doing 1.5-2x as much volume for upper back, middle delts and biceps as you do for front delts, chest and triceps.
For op, this means do a lot of lat pull downs, rear delt flyes, facepulls, rows, shrugs, lateral raises, and curls. And pullups and pullup negatives, with all grips.

pull yourself up with both hands, let go with one hand hold yourself up with the other, yes it's isometric, progress by holding longer

my chin up max is 35 and I just do like 3-5 sets to muscular failure every other day
anything else that I tried is a waste of time and too complicated just to give the illusion of complexity which your muscles and body don't give a fuck about
just do chinups, and do them to muscular failure.
